The short answerThere is a complete AEO programme a small business can run for nothing: three technical checks, a thirty-question baseline stored verbatim, and restructuring your five highest-value sections. Three hours to start, one hour a month to maintain. The first paid pound should buy a rendering fix, a developer hour, restructuring help or a one-off audit — all one-off purchases. Not a retainer, not a tool under thirty prompts, and never a citation guarantee.

The zero-budget AEO programme
Three hours to start and one hour a month to maintain. For a large share of small businesses this is the right way to start, and it is published in full so you can run it today.
Hour one is three free technical checks. Hour two builds a measurement baseline. Hour three fixes your five worst sections. Then an hour a month keeps it running.
It needs no tool and no budget to begin. What it produces is a dated baseline and a short list of specific findings — which is exactly what makes any later work cheaper to scope and faster to prove.
Hour one, three checks
Read your robots.txt for GPTBot, OAI-SearchBot, ClaudeBot, PerplexityBot and Google-Extended. Disable JavaScript and reload a commercial page to see what remains. Request that page with an AI user agent string and confirm a 200 rather than a 403.
Hour two, the baseline
Write thirty questions in the words your customers actually use. Ask them in two assistants with identical wording. Paste every answer verbatim into a dated document. That document is worth more than most paid dashboards, because the full text survives.
Hour three, five sections
Find the five pages that answer your highest-value questions, and move each answer into the first sentence of the section whose heading promises it. That is the single highest-return content change available at any budget.
One hour a month
Re-run the same thirty questions with identical wording and store the answers. Change over time is the only reliable read, and this is the entire ongoing commitment.
What the first paid pound should buy
Four things, and all four are one-off purchases rather than retainers: a rendering fix if the scriptless test failed, a developer hour to unblock crawlers you cannot reach yourself, help restructuring your five highest-value pages, and a one-off audit if you cannot interpret what you found.
Small businesses are routinely sold monthly retainers where a single afternoon of developer time was the actual requirement. If a proposal does not begin by establishing whether your pages render, it is not priced against your problem.
The rendering fix
If a scriptless fetch returned a navigation bar and nothing else, this is your entire problem and it is an engineering task. No amount of content or retainer substitutes.
The developer hour
Sometimes robots.txt or the CDN is not somewhere you can reach. One hour of someone who can is the whole purchase.
Restructuring help
If you have read the standalone test and still cannot see what is wrong with your own page, paying someone for five pages is reasonable and finite.
The one-off audit
Worth it when you have run the free checks, found something, and cannot interpret it. Buy interpretation, not monitoring.
Where your business sits today
Four conditions make it worth doing: your buyers research by asking questions, you sell something considered rather than impulse, your category has no dominant incumbent in AI answers yet, and your site is server-rendered.
Four conditions mean the sequence is different for you: you compete mainly on ‘near me’ queries, you are a walk-in retailer, you have no existing SEO foundation, or you cannot yet commit an hour a month. Each has a specific first step, and none of them is permanent.
Where a small business can actually compete
Our own September 2026 capture found that winnability depends almost entirely on query type. Commercial service queries, procedural how-to questions and tool queries are open to low-authority sites. Definition queries and best-agency listicles are not.
That matters for a small business more than for anyone else, because chasing a closed query type wastes a budget that has no slack in it. The lowest page-one domain authority we measured on a definition query was 56; on a commercial services query it was 17.
Aim at commercial service queries
What you do, for whom, at what price. These are the queries with buyer intent and the ones where small sites currently hold page-one positions.
Aim at procedural questions
How something is done, how much it costs, what goes wrong. If you know your trade, you can answer these better than a publisher can.
Do not aim at definition queries
‘What is X’ is owned by major publications and you will not displace them. Answer the definition inside another page rather than building one for it.
Do not chase best-of listicles
Those answers come from someone else’s list. Getting onto the list is a different activity from optimising your own site.
When to escalate, and when not to
Five genuine triggers: a failed scriptless fetch, a competitor repeatedly named where you are not, passing thirty prompts or three platforms, buyers mentioning AI in enquiries, and three months of your own data you want interpreted.
One thing that is not a trigger: receiving an email about AI search. A meaningful share of small-business AEO spend begins with an inbound sales approach rather than an observed problem, and that is the wrong order.
