Most AI SEO proposals are a content retainer with a new name on the invoice. The work that actually decides whether ChatGPT, Perplexity or Google’s AI surfaces cite your business is narrower, more technical and far more checkable than that — and it starts with a file most agencies never ask for.

You do not rank in an AI answer. You become one of three or four sources it quotes. That is a different problem from SEO, and most sites fail it for reasons that have nothing to do with their content.

What an AI SEO agency actually does

Six things, in this order. The order matters more than any individual item, because a failure at step one makes everything after it irrelevant.

  1. Proves crawler access from your server logs. Not from robots.txt — from ninety days of logs showing which AI crawlers actually fetched which URLs.
  2. Tests whether your pages render without JavaScript. Many AI crawlers execute little or none. A page that assembles itself in the browser can return an empty shell to them.
  3. Fixes indexation. AI search surfaces retrieve from web indexes. A page that is not indexed cannot be retrieved from one.
  4. Restructures pages so the answer leads. Retrieval selects passages, not pages. A passage has to answer its own heading and survive being lifted out of context.
  5. Builds third-party corroboration. What others say about you carries weight directly, not only through links.
  6. Measures against a fixed prompt set. Same wording every month, reported separately from the technical work.

Only the first two are genuinely new relative to conventional SEO. The rest is emphasis on things that already mattered — which is why an AI SEO engagement should sit inside your search programme rather than beside it as a second budget line.

The one question that separates real providers from the rest

Ask whether they want your server logs.

Everything else in an AI SEO pitch is assertion. The log is the only artefact that settles whether anyone has examined your site, and it answers the question most sites actually fail on: are the crawlers arriving at all? A provider who does not want your logs is not checking the one thing that can be checked.

What nobody can sell you

There is no advertising inventory inside a ChatGPT answer. There is no submission process. There is no paid tier that changes your standing. Any agency offering guaranteed placement in an AI answer is describing something that does not exist.

That absence is precisely why the technical work has leverage. Everyone competes on the same terms, and most competitors have not done the work — in our audits the majority of sites are failing on crawler access or rendering, both of which are cheap to fix once found.

The last row is not a joke. Volume produced to hit a cadence dilutes the pages that could have been cited, consumes budget that should have gone to rendering and structure, and creates a maintenance liability that grows every month.

AI SEO, AEO, GEO, LLM SEO — is there a difference?

Not in the work. Four labels, four communities, one discipline. AI SEO is simply the phrase most buyers type; answer engine optimization is the more precise description; generative engine optimization came out of vendor and academic writing; LLM SEO is what technical teams call it.

The only practical consequence is that comparing providers is harder, because two agencies can describe identical deliverables under different names. Ignore the label. Compare the deliverables.

Does AI SEO replace your SEO programme?

No — it depends on it. The AI search surfaces retrieve from web indexes, so a page that is not indexed cannot appear in an AI answer at all. Anyone selling AI SEO as a replacement for search work is describing a dependency as an alternative.

What changes is emphasis. Google renders JavaScript reasonably well; many AI crawlers do not, so a rendering fault that costs you a little in Google costs you everything here. Google shows ten results; an assistant shows three or four sources, so the tail does not exist. And Google’s ranking leans on links, while retrieval leans on whether your passage answers the question and whether anyone else corroborates it.

There is no proprietary visibility score anywhere in that list. A composite number only we can calculate would be comparable to nothing outside our own reporting, which makes it useless the first time somebody senior asks what good looks like.

How long it takes

Crawler access changes appear in server logs within days. Rendering and structural changes take weeks. Citation frequency against a fixed prompt set moves over months, and it is noisy — treat a trend as real when it survives three measurements, not when it appears in one.

The audit itself runs in one to two weeks from the point we have logs and staging access. Log access is almost always the critical path, so it is worth requesting before anything else.

Is AI SEO the same as AEO, GEO and LLM SEO?

Substantially, yes. Four labels for one body of work, which emerged from four different communities — buyers, practitioners, academic writing and technical teams.

We measured a page ranking on the first page for a competitive AI SEO term that returned three words when fetched without JavaScript. Every content improvement ever made to that page was invisible to the systems it was aimed at, and nobody working on it would have had any way of knowing.

How do I test rendering myself?

Fetch the URL with a plain HTTP client, or disable JavaScript in a fresh browser profile and reload. Do not use a rendering-based crawler — its entire purpose is to run the script you are trying to test without.

What does answer-first structure mean?

Writing the heading as the question someone would ask, then answering it in the first sentence or two, then explaining. It is the single editorial change that moves the most.

  1. Turn each H2 into the question a buyer would actually type.
  2. Answer it in the first sentence after the heading.
  3. Put reasoning, caveats and detail after that, in full.
  4. Keep each section to one idea so the passage is self-contained.
  5. Name the source of any claim inside the same paragraph.
  6. Cut hedging that does not change the meaning.
  7. Re-read each section alone and check it still makes sense.
  8. Do this for twenty commercial pages before doing it for two hundred.

Does keyword density matter for AI SEO?

No. Retrieval works on meaning rather than term frequency. Repeating a phrase produces a page that is harder to read and no more retrievable.

Does schema markup help?

When it agrees with the visible page, yes. Markup that contradicts the copy is worse than none, because it undermines confidence in everything else on the page.

Very little today. Adoption is limited and it is not a ranking factor. It costs ten minutes and belongs in the same category as a well-formed sitemap: hygiene, not leverage.

What is entity consistency and why does it matter?

One canonical description of your business, used without variation everywhere. Three different self-descriptions produce three different answers, and you do not get to choose which one an assistant repeats.

With two separate systems. Technical measures come from logs and rendering and are fast and certain. Visibility measures come from sampling a fixed prompt set and are slow and probabilistic. Reporting them together is how weak programmes hide.

Should I block AI crawlers to protect my content?

That is a legitimate business decision and it has a cost: you guarantee you are never cited. Publishers with a subscription model sometimes choose it deliberately. Businesses selling a service almost never should, and most that have blocked did so by accident.

What happens if I do nothing?

Nothing visible, which is the trap. The site keeps working, the crawlers keep being blocked or the pages keep rendering empty, and competitors who fixed it accumulate citations you never see.

How is this different from what my SEO agency already reports?

How do I test rendering myself?
Fetch the page with a plain HTTP client, or disable JavaScript in a fresh browser profile and reload. Do not use a rendering-based crawler for this test.
What is answer-first structure?
Writing the heading as a question, answering it in the first sentence or two, then explaining. It is the single editorial change that moves the most.
Does keyword density matter?
No. Retrieval works on meaning rather than term frequency.
Does schema markup help?
When it agrees with the visible page. Markup that contradicts the copy is worse than none.
